The Challenge
A Colombian furniture importer had been working with a Chinese supplier for two years but was experiencing rising defect rates (reaching 12% on the last shipment) and chronic delivery delays. They needed to either fix the relationship or find a new supplier — without disrupting their retail supply chain.
Our Approach
We conducted an unannounced factory audit that revealed the root cause: the factory had taken on excessive orders and was subcontracting production to an unapproved facility. We negotiated a corrective action plan with the factory management, implemented a production follow-up program for the next two orders, and ran parallel supplier sourcing in case the relationship needed to be terminated.
The Results
Defect rate dropped from 12% to under 1.5% over the following two orders. Delivery compliance improved to 95%+ on time. The client saved an estimated USD 85,000 in potential returns and replacement costs in the first year.
